Building Your Marketing Team: The Right Structure for Your Stage

The marketing team structure that works for a 10-person startup fails for a 200-person scale-up. Growth stage, budget, channel mix, and business model all determine the right configuration. Design Agency works with businesses at various stages — often as an external marketing partner before an in-house team is built.

Stage 1: Solo Marketer or Founder-Led Marketing (0–20 employees)

A generalist is more valuable than a specialist. Hire a Marketing Manager / Growth Marketer and supplement with freelancers or agency for specific execution. Focus on identifying what works before hiring specialists in those channels.

A solo marketer must cover content creation and publishing, email marketing, social media management, paid advertising management, and analytics and reporting.

Stage 2: Small Marketing Team (20–100 employees)

Build specialists once channels are validated:

  • Content and SEO specialist
  • Paid media specialist or retained agency
  • Designer (in-house or fractional)
  • Marketing operations (tech stack, automation, analytics)

Stage 3: Full Marketing Department (100+ employees)

VP/CMO for strategy, Demand Generation for paid and owned media, Content and Brand for editorial and PR, Product Marketing for positioning and launches, Marketing Ops for tech and data.

Agency vs. In-House

Use an agency when you need specialist skills not yet needed full-time, campaigns requiring peak-load capacity, objectivity on strategy, or access to senior expertise at lower cost than a hire.

Design Agency and Design Agency Group serve as the full marketing department for businesses that aren't yet at the size to justify in-house specialists.
